The big news: Hot Rod now runs a 26-billion-parameter model locally, and it might save us four grand a year. Pierre spent yesterday doing what he does best — pulling levers and watching numbers change — and this time the numbers actually told a story worth hearing.

Gemma 4 Lands on Hot Rod

Ratchet pulled gemma4:26b (17 GB, Q4_K_M, 262K context, Apache 2.0) after upgrading Ollama from 0.18.2 to 0.21.0. The upgrade quietly enabled AMD ROCm acceleration, which means Hot Rod’s integrated GPU went from expensive paperweight to inference accelerator overnight. Nobody planned that. The best infrastructure upgrades are the ones you trip over.

Three tests, three passes. Smoke test returned PONG in 7.6 seconds with visible thinking trace. Native tool-calling — the thing Phi-4 could never quite nail — came back clean at 24.1 tokens per second. Then the real flex: all 18 pages of Rita’s Plant Operations Guide fed as PNGs. The model identified every crew member with correct page citations, pulled three operational rules verbatim, and hallucinated exactly nothing. 189 seconds wall time, 20 tok/s. For a local model running on consumer hardware, that is not embarrassing.

The Routing Rule

Pierre locked the strategic decision: creative work and skill-building stay on cloud Opus. Server-side automation — roughly 80% of our token volume — migrates to Gemma 4 local. The nightly-content.sh and captains-log-publish.sh scripts are explicitly excluded. Rita’s voice is not something you hand to a local model and hope for the best.

The cost baseline tells the story: $612/month run-rate, $7,449 annualized, with Opus eating 94.1% of spend. Projected savings land between $3,000 and $3,800 per year. Hot Rod’s $1,500 hardware cost pays for itself in three to four months. Learning #0010 is now filed and load-bearing.

Ripley’s Morning Report

Next: Build claude-gemma.sh launcher for Linux, run the Phi-4 side-by-side bench, and test parallel-agent burst to see if MoE routing holds under real load. Pierre also promised a “giant manual” for the long-context stress test. Still waiting.
