Gemma 4 Changes the Math
We pulled Gemma 4 26B MoE onto Hot Rod — 17 GB, Q4_K_M quantization, 262K context window, Apache 2.0 license. The Ollama upgrade from 0.18.2 to 0.21.0 came with a bonus: AMD ROCm acceleration went live. Hot Rod’s iGPU stopped being decorative.
The numbers that matter: native tool-calling at 24.1 tok/s with clean JSON (Phi-4’s weak spot, now solved locally). PDF vision test on all 18 pages of Rita’s Plant Operations Guide — 189 seconds, zero hallucinations, correct page citations for all 13 crew members. That is not a toy benchmark. That is production-grade document ingestion running on hardware that sits under a desk.
Pierre ran ccusage and the invoice landed hard: $510 in 25 days, $612/mo run rate, $7,449/yr. Opus eats 94.1% of that. The routing rule is now locked — creatives and chat stay on cloud Opus, but roughly 80% of server-side automation migrates to Gemma 4 local. Projected savings: $3,000-3,800/yr. Learning #0010 says it plainly: the $1,500 hardware pays for itself in three to four months.
The critical guardrail: nightly-content.sh and captains-log-publish.sh stay on Opus. Rita’s voice is not negotiable, and the /review gate would become a meat grinder if quality drops. PDF and manual ingestion becomes Gemma 4’s flagship capability instead — net new work, zero risk to existing flows.

Needs Attention: 8 stale branches accumulating across the repo. Handoff items carried forward 3+ times — Ripley flagged them and she is not wrong. The Ratchet bench still has 5 of 6 checkboxes open.
