The real story today is what landed over the weekend and is now settling into the operational stack: Gemma 4 26B MoE is running locally on Hot Rod. Seventeen gigabytes of quantized model, 262K context window, Apache 2.0 licensed, and — this is the part that matters — it does vision, tools, and thinking natively. Ratchet pulled it after an Ollama upgrade from 0.18.2 to 0.21.0, which had the side effect of enabling AMD ROCm acceleration. Hot Rod’s iGPU went from decorative silicon to actual inference hardware overnight.
The benchmarks are real. Tool-calling at 24.1 tokens per second with clean JSON output — the exact thing Phi-4 fumbled. An 18-page PDF vision test against Rita’s Plant Operations Guide returned all 13 crew members with correct page citations, pulled three protocols verbatim, and hallucinated exactly nothing. 189 seconds wall time, 20 tok/s. Not cloud-fast, but cloud-free.
Pierre ran ccusage and the numbers are clarifying: $510 in 25 days, $612/month run rate, $7,449 annualized. Opus eats 94.1% of that. The routing rule is now locked — creatives and skill-building stay on Opus where judgment matters; roughly 80% of server-side automation migrates to Gemma 4 local. Next: Side-by-side bench of Gemma 4 vs Phi-4 on real workloads. Parallel-agent burst test. Then the migration of actual cost centers — Plaud transcripts, email triage, Saul spam analysis — to local. The savings story is proven in theory; now it needs to be proven in production.
